85% Lower Processing Time — 6 min to <1 min per document
92% Lower Error Rate — 4.5% to 0.35%
4× Daily Throughput — without adding operators
$120K+ Annual Hiring Cost Avoided — three hires eliminated

“We went from an 8-person data entry team drowning in invoices to a system that processes more documents before 9 AM than we used to finish in a day. The accuracy is better than our best operators, and we haven't missed an SLA since we deployed it.”

— VP of Operations, US Financial Services Outsourcing Firm

The Background

Extractor AI is a web-based intelligent document-processing platform built for an accounts payable outsourcing operation handling high volumes of invoices, receipts, vendor documents and business forms.

At the beginning of the engagement, the operation was processing 15,000+ documents every month for 60+ mid-market clients across logistics, manufacturing and professional services. The process depended on an 8-person data-entry team, with documents arriving in highly varied formats and requiring manual extraction, validation and downstream formatting.

The Challenge

The business had already reached a scale where manual document processing was becoming an operational bottleneck. The workflow combined high document volume, inconsistent source formats, manual quality control, downstream formatting and peak-period SLA pressure — each problem compounding the next: volume → manual labor → errors → formatting/rework → peak backlog → SLA pressure → headcount cost.

  • Manual processing consumed significant operator capacity — an 8-person data-entry team manually processed invoices, receipts and business forms, averaging 6–8 minutes per document.
  • Accuracy was a measurable operational problem — the manual workflow carried a 4–6% error rate, creating additional correction and quality-control requirements.
  • Documents varied significantly across clients — the operation supported 60+ clients, each producing different document formats, including different invoice layouts, handwritten receipts, multi-page forms and scanned PDFs with varying quality.
  • The workflow extended beyond extraction — after information was extracted, it still needed to be reformatted into Excel/CSV structures for import into systems such as NetSuite, QuickBooks and SAP.
  • Peak periods created SLA risk — quarter-end and tax-season demand generated 3–5 day processing backlogs, putting client service commitments at risk.
  • Growth would otherwise require more people — the business estimated it needed three additional operators, representing $120K+ in annual cost, simply to maintain its existing turnaround commitments.

The real objective was therefore: increase processing capacity and consistency without scaling headcount at the same rate as document volume.

Our Approach & Technical Decisions

Foreignerds built Extractor AI as an intelligent document-processing platform combining OCR, AI field recognition, validation workflows and structured data export. The architecture was designed around a controlled-automation model: automate high-confidence processing while routing uncertain results to human review.

Enterprise OCR

Choice: Enterprise OCR engine.
Why: The operation needed to handle printed text, handwritten content, low-resolution scans and multiple document formats. The OCR layer achieved 97%+ text-recognition accuracy on printed documents.

AI-Powered Field Recognition

Choice: AI-driven field extraction.
Why: With 60+ clients producing different document layouts, creating and maintaining individual manual templates would add ongoing operational overhead. The system automatically recognized fields such as invoice numbers, vendor names, dates, line items, tax information and totals without manual template configuration.

Microservices Architecture

Choice: Independent document-processing services.
Why: Processing, extraction, validation and export have distinct responsibilities. Separating them supported scalability and fault isolation instead of creating one monolithic processing pipeline.

Human-in-the-Loop Validation

Choice: Confidence-based human review.
Why: Financial document processing cannot assume every OCR result is equally reliable. Low-confidence extractions were flagged for human validation, allowing the platform to automate high-confidence workloads while retaining a quality-control mechanism for uncertain documents.

Structured Excel/CSV Export

Choice: Client-specific data mapping.
Why: Extracting the data was only useful if the output could move into the client’s existing operational systems. The platform mapped extracted information into client-specific Excel/CSV structures for downstream ERP, CRM and accounting workflows.

Challenge Encountered

The most significant documented technical challenge emerged during initial OCR testing. While printed documents achieved strong recognition performance, handwritten vendor receipts initially produced less than 70% OCR accuracy — a problem for a platform expected to process heterogeneous financial documents.

Instead of removing handwritten receipts from the automation scope, the processing pipeline was expanded with image preprocessing: contrast adjustment (improved visibility of handwritten content), skew correction (corrected alignment problems in scanned or photographed documents), and noise reduction (reduced image artifacts before OCR processing). Following the change, handwritten-text accuracy increased to 89%. This allowed the platform to support the handwritten-receipt workflow more effectively rather than leaving that document class entirely dependent on manual processing.

Implementation Timeline

The initial platform was delivered across 8 weeks and four phases: Discovery & Document Analysis (Week 1), Core Platform Build (Weeks 2–4), Validation & Export (Weeks 5–6), and Testing & Launch (Weeks 7–8). The project record confirms the eight-week implementation window but does not provide a separate planned-versus-actual schedule variance.

Measurement & Attribution

All results below are attributed to the supplied project record, measured 60 days after deployment. The exact daily document counts before and after automation were not supplied, so the 4× throughput figure is reported as a relative multiple rather than an invented absolute count.

Competitive Benchmarking

No named competitor analysis or third-party benchmark was supplied in the project material. The strongest evidence is the client’s own operational before-and-after performance, presented in Detailed Results below.

The Takeaway

The strongest proof point in this engagement isn’t the headline metrics — it’s the <70% to 89% handwritten-OCR improvement, because it demonstrates a real technical problem, an engineering adaptation, and a measurable result, rather than simply claiming the AI worked. Combined with a controlled-automation model that kept humans in the loop for low-confidence cases, the platform automated 15,000+ documents/month while cutting processing time 85%, error rates 92%, and avoiding $120K+ in annual hiring cost.

Measurable Results

  • Document processing time fell from 6 minutes to under 1 minute per document — an 85% reduction.
  • The measured error rate fell from 4.5% to 0.35%, a reported 92% improvement.
  • Daily document throughput increased 4× without adding operators, while the operation continued handling 15,000+ documents per month. The exact daily document count before and after is not supplied, so no absolute throughput figure is claimed.
  • The automation eliminated the need for three additional operators the business had estimated it would require, avoiding $120K+ in annual hiring cost.
  • Quarter-end backlogs were eliminated and SLA compliance reached 99.5%+.
  • Handwritten-receipt OCR accuracy improved from below 70% to 89% following an image-preprocessing pipeline (contrast adjustment, skew correction, noise reduction).
  • The platform expanded from 60 to 85+ clients without architecture changes.

Post-Launch & Ongoing Engagement

Following the initial platform build, the client moved to a $3,000/month development and optimization retainer covering OCR model optimization, new document-type onboarding, and ERP format updates. The platform subsequently grew from 60 to 85+ clients without architecture changes — direct evidence that the initial architecture accommodated the documented increase in client count without a foundational rebuild.
